How it works

Circles & Diamonds works by helping people shape dialogue across the full arc of a conversation — from the start of a meeting to the end — while staying attentive to both the task and the needs of the human system in the room.

The model supports:

  • Setting the stage by clarifying outcomes
  • Inviting participation and building trust
  • Surfacing and encouraging productive challenge
  • Responding productively to contributions
  • Converging on quality decisions
  • Acting with clarity and alignment

Throughout the conversation, participants — often through a nominated role — are encouraged to bystand, taking a balcony view to read the room and notice and actively name patterns and dynamics as they unfold.

Managing the What and How in every conversation

A core capability developed through the model is the ability to track two things simultaneously: the What of the conversation (the content being discussed) and the How of the conversation (the process by which people are engaging). Circles & Diamonds helps leaders and teams notice not only what is being said, but how participation, responses, authority, silence, conflict, and decision-making are being shaped in real time — and to intervene intentionally when the conversation needs to shift.

We are conditioned to focus our listening and attention on a content level (the What we talk about). However, the research is very clear, the ‘How’ of the conversation materially impacts the ‘What’ being discussed, which is all the more critical when complex topics or complex dynamics are in the room.

At first glance, Circles & Diamonds looks deceptively simple. Two shapes. A clear flow. Intuitive language.

That simplicity is intentional — but it is not the whole story.

Beneath the visible shapes sits a deeper layer of human and systemic complexity. Power, emotion, identity, timing, authority, trust, and unspoken assumptions are all active in every conversation. Knowing when to invite participation, how to respond productively, and what to converge on requires more than following a diagram.

Circles & Diamonds is not a formula to copy. It is a practice to develop.

As people work with the model, they begin to notice:

  • How personal habits and triggers shape dialogue
  • How group dynamics influence who speaks and who holds back
  • How authority and role affect what can be said — and when
  • How the same shape can help or hinder, depending on how it is used
